How to Start a Business in Yiwu FAST?

This is a real case study of how a new import and export company can hire 6 staff in, set office and warehouse up, and send 6 shipments out (including 3 full containers), within 45 days!



Introduction


Today, I’d like to share a real case that happened around me—one that completely changed my understanding of how fast a business can be established in Yiwu, China.

This story is not just about speed. It’s about clarity, execution, and how the right strategy can turn an ambitious goal into reality in a remarkably short time.



Client Background & Objective


I first met this client on February 7th, 2026.

He came with a clear and ambitious goal:
to export €5 million worth of goods from China to Europe within 2026.

At that time, he already had:

  • An existing business in Europe
  • A sales team and warehouse overseas
  • Ongoing demand that required continuous supply from China

His immediate plan was to:

  • Set up a company in Yiwu
  • Build a local team
  • Establish an office and operational base



Phase 1: Planning & Initial Setup (Feb 7 – Feb 20)


During our first meeting, we quickly aligned on a strategy:

  • Company registration in Yiwu
  • Recruitment of local staff
  • Office setup and operational support

By February 10th, we had already signed a cooperation agreement for initial stage (office space rent, registration address, staff recruitment, company registration and accounting etc.)

Shortly after:

  • On February 13th, his Hong Kong company was successfully registered
  • Then came the Chinese New Year holiday (around 2 weeks), which paused most operations

By February 20th, we resumed work and began recruiting candidates in China. Several interviews were conducted, although the speed was still below the client’s expectations.



Phase 2: Supply Continuity & Trial Operations (Early March)


By early March:

  • A part-time staff member from my team began assisting with sourcing
  • Procurement processes started to take shape

This phase was critical because:
👉 His supply chain could not stop.

Despite not having a fully established company in China yet, we ensured:

  • Continuous sourcing
  • Stable shipments to Europe
  • Process optimization alongside execution



Phase 3: Rapid On-the-Ground Execution (From March 7th)


When the client arrived in China for the second time on March 7th, everything accelerated.

Within days, we:

  • Set up the office
  • Purchased and configured computers, printers, and network systems
  • Evaluated second-hand equipment options, but ultimately chose brand-new equipment due to reliability concerns

At the same time, we designed a transition-phase solution, including:

  • Temporary warehousing
  • Recruitment support
  • Shipment handling and logistics coordination
  • Financial and operational assistance



Key Strategic Decision: Building a Scalable Structure


After several days of collaboration, we finalized a clear direction:

  • The client required:An independent warehouse
  • A dedicated office space
  • A full-time manager was essential (part-time support was not sufficient)
  • A key hire from his previous China team became his full-time China manager

Meanwhile:

  • His Hong Kong company began the notarization process required to establish a Yiwu entity



Phase 4: Team Building Before Company Registration


By mid-March:

  • The warehouse and office were leased
  • Office setup, furniture, and warehouse equipment (shelving, forklifts) were completed
  • A new local team was rapidly formed

💡 Important insight:
Even before the Yiwu company was officially registered, the business could legally operate in a transition phase by:

  • Paying commissions
  • Hiring through alternative channels (social networks, existing connections)

By around March 20th:

  • Company registration officially started
  • The team had already grown to 6 members



Results Achieved in Just 1.5 Months


By early April:

  • The Yiwu company was officially approved
  • The full team and infrastructure were already operational

🚀 Most importantly:

  • Business never stopped
  • Supply chain remained uninterrupted

During this period:

  • 6 shipments were completed, including:3 air shipments3 full container shipments

And all of these were executed:
👉 Under a new team + new processes + new system

This is, without question, an exceptional achievement.



What Happened Next


Around March 25th, the client returned to Europe for business and family matters.

He planned to return again around April 20th to:

  • Complete official registration procedures
  • Obtain business license and company seals
  • Open bank accounts
  • Expand into a larger office
  • Continue scaling the team

His goal remains clear:
👉 Reach €5 million in exports within the year
